How to Choose an AI Automation Partner in India
The wrong automation partner costs you time, money, and operational disruption. Here's a practical framework for making the right choice — based on what actually predicts implementation success.
The Selection Problem
Every automation vendor in India promises transformation. The marketing looks similar, the case studies are cherry-picked, and the demos are scripted for maximum impact. Making the right choice requires cutting through the presentation to assess actual implementation capability.
The Questions That Actually Matter
1. Can They Show You Live Implementations?
Ask to speak directly with 2–3 clients in your industry who are 6+ months post-implementation. Not references provided by the vendor (those are curated) — ask for introductions to random clients from their portfolio. The willingness to facilitate this conversation tells you everything. Vendors with strong implementation track records welcome this request.
2. How Do They Handle Integration Complexity?
Most Indian businesses use Tally. Many use WhatsApp for customer communication. Some have legacy ERP systems from the 2000s. Ask specifically: "How do you integrate with Tally?", "Can you connect to our existing WhatsApp Business number?", "We have a 15-year-old custom system — how would you approach that?" Vague answers signal limited technical depth.
3. What is Their Approach to Data Migration?
Automation implementations require migrating existing data — customer records, inventory, historical orders. Bad data migration creates chaos. Ask: "Who owns the data migration process?", "How do you validate data quality before go-live?", "What is your rollback plan if something goes wrong?" Vendors without clear answers haven't thought through this critical phase.
4. What Does Support Look Like After Go-Live?
Implementation is the beginning, not the end. Ask: "Who is our point of contact after implementation?", "What is your SLA for production issues?", "How do we request changes or enhancements?" The answer reveals whether you're buying a product or a partnership.
5. How Are They Paid?
Vendors paid entirely upfront have limited incentive to ensure implementation success. Vendors with milestone-linked payment — where significant fees are tied to demonstrable outcomes — have aligned incentives. Ask specifically how payment is structured relative to go-live and outcome achievement.
Red Flags to Walk Away From
Guaranteed ROI numbers without assessing your specific business first. Timelines shorter than 4 weeks for anything beyond a simple point solution. Inability to provide direct client references. Proposals that are generic rather than specific to your workflows. Reluctance to discuss what happens if the implementation doesn't meet expectations.
